Which Business Processes Are Worth Automating (And Which Are Traps)
A process is worth automating when four things are true at once: high frequency, stable rules, fast error detection, and at least one handoff. Miss one and the build costs more than the work.

A process is worth automating when four traits are true at the same time: it runs often, its rules have been stable for at least a year, its errors are cheap to catch and fast to detect, and it crosses at least one handoff between people or systems. These are a veto list, not a score — any single one failing is usually enough to kill the case, because the automation will cost more to maintain than the work it replaced.
The question "should we automate more" already has a well-covered answer. The harder question is which, and getting it wrong is expensive in a specific way: you don't just lose the build cost, you acquire a piece of software that someone now owns forever.
The four traits, and how to actually measure each one
1. Frequency — count runs, not hours
The instinct is to automate the task that feels longest. The correct input is how many times it runs.
A three-hour task that happens once a month is 36 hours a year. A four-minute task that happens eight times a day is 175 hours a year, and it is far more likely to have stable rules, because anything running that often has been forced into a routine.
Our working threshold: under roughly 20 runs a month, a custom automation rarely pays back before the process changes underneath it. Not a law — a starting bias that has been right more often than not.
2. Rule stability — look backwards twelve months
The trait almost everyone skips. Ask: how many times did the rules for this process change in the last year?
If the answer is more than twice, you are not automating a process. You are automating a snapshot of a moving target, and every future change becomes a development ticket instead of a conversation. This is why processes tied to pricing, promotions, or a specific person's preferences are poor candidates regardless of how frequent they are.
3. Error cost and detection speed — together
The useful question is not "how bad is a mistake" but "how fast would we notice one".
Those two combine into a grid, and only one corner is genuinely dangerous: high error cost with slow detection. Payroll, tax remittance, pricing changes, anything that touches a customer's money and only surfaces at month-end. Automating there is possible, but it requires reconciliation and alerting built in from day one, which roughly doubles the build.
Low error cost with fast detection — a misrouted internal notification — is the ideal automation target, and it is usually the boring stuff.
4. Handoff count — the trait that measures latency
Every handoff is a place where work sits in a queue waiting for a human to notice it. A task with two hours of actual labour and three handoffs routinely takes four days end to end.
This matters because the biggest real return on most automation is not labour hours saved — it is elapsed time removed. A quote that goes out in 20 minutes instead of two days wins work that a two-day quote loses. If the process has zero handoffs and one person does the whole thing start to finish, the ceiling on your return is just their hours.
The traps
Processes that look automatable and are not:
The process nobody has written down. If two people do it differently, you do not have one process, you have two, and you are about to spend the build discovering that. Write it down first. Sometimes writing it down is the fix.
The exception-heavy process. The 80% of clean cases takes 20% of the build. The 20% of exceptions takes the other 80% and then generates essentially all of the ongoing maintenance. Count your exception rate before scoping — if it is above roughly one in five, you are buying an exception-handling system with an automation attached.
The process inside a system you are leaving. Automating a workflow in a CRM you plan to migrate off within a year is a guaranteed write-off.
Judgment wearing a rules costume. Approvals, discount authorization, hiring screens, credit decisions. These look like decision trees because the people doing them can articulate rules afterwards. The rules are a post-hoc description of a judgment, and the cases where the judgment overrides the rules are the cases that matter.
The one that is really a communication problem. If a process is slow because two teams do not talk, automation makes the silence faster.
The one that needs context nobody wrote down. The most common failure we see: the automation is technically correct and produces useless output, because the person who did the job knew fifty things about the business that never appeared anywhere a machine could read. The honest case for leaving a process manual
Some processes should stay manual, and saying so is not defeatism:
- It runs four times a year. The build will never pay back. Write a checklist instead.
- It is the only real touchpoint you have with a customer. Automating the one moment of human contact to save eleven minutes is a bad trade you will not measure until churn moves.
- It is how a junior learns the business. Some tedious work is training. Removing it produces people who cannot sanity-check the automation later.
- The only person who could maintain the automation is the person doing the task. You have not removed the work, you have changed its shape and added a dependency.
The trade-off you are actually making
Automation converts doing work into maintaining work. Every automation is a small piece of software with an owner, a set of failure modes, and a monitoring requirement — and if it does not have a named owner, it has one anyway, they just don't know yet.
The named failure mode to plan for is silent failure. Automations usually break by stopping, not by producing garbage, and success was invisible by design, so nobody notices for weeks. Instrument first. Count actual runs for one month, log the exceptions as they occur, and write down the rules as they currently exist.
